The Real Cost of Delaying a Platform Modernisation Decision

The argument for deferring a platform modernisation is usually framed as risk avoidance. The current system works. A migration is expensive, disruptive, and uncertain. The rational choice is to wait.

This framing is almost always wrong — not because migrations are not expensive or uncertain, but because it treats the cost of delaying as zero. It is not.

The compounding cost of delay

Every year spent on a platform past its useful life has a cost structure that most organisations do not make visible: the engineering time spent working around limitations, the features that cannot be built, the integrations that cannot be made, the talent that leaves because the work is not interesting, and the regulatory exposure that accumulates as the platform falls further behind current compliance standards.

These costs are real and they compound. A platform that was two years past its useful life in 2022 is not the same as the same platform in 2026 — the gap has widened, the engineers who understood it have moved on, and the eventual migration is now harder and more expensive than it would have been.

Delay does not reduce the cost of migration. It transfers cost from the capital budget into operational drag — and makes the eventual migration harder.

The decision organisations actually face

The honest framing is not "do we modernise now or wait?" It is "do we pay for migration now, or do we pay a higher price for migration later while also paying the ongoing cost of operating on a constrained platform?"

Framed that way, the deferral option looks considerably less attractive. What looks like risk avoidance is often risk accumulation — the organisation takes on more risk by waiting, not less.
